How do you measure "mental toughness" vs. physical ceiling in the draft?

I've been thinking a lot about the scouting process lately, specifically regarding the transition from college to professional levels. We see so many "freak athletes" with incredible measurables—4.3 speed, insane wingspans, and raw power—who ultimately fail to adapt to the pressure and complexity of the big leagues. On the other hand, you have players who might be undersized or slower on paper but possess an elite-level "triumph" mindset and the resilience to bounce back from career-threatening injuries. If you were building a franchise from the ground up, would you gamble on the high physical ceiling, or would you prioritize the guy who has already proven he can overcome major adversity? What’s more important for long-term success: the god-given talent or the discipline to survive the "trials" of the professional grind?
